Own a Plumbing Company Without Being a Plumber: How Much Can You Really Make?
Can you own a plumbing company without being a plumber? Example math from $77K to $292K a year, plus licensing rules and what funded startups did.
You can own a plumbing company without being a plumber in some states, but you will not run it without one. The U.S. Bureau of Labor Statistics (BLS) reports a May 2025 median of $63,800 a year for plumbers, so labour is your biggest cost. In the example estimates below, owner profit runs from about $77,000 to $292,000 a year depending on size, and the margin shrinks as you grow.
Can you legally own a plumbing company if you are not a plumber?
Sometimes. It depends on the state, and you should confirm with your state licensing board before you spend money. BLS says most states and some localities require plumbers to be licensed, and that some states require master plumber status to obtain a plumbing contractor's licence.
Minnesota shows the absentee-owner model on paper. Under Minnesota Statutes 326B.46 (2025 edition), no one may perform or offer plumbing work without a contractor's licence, and that licence does not by itself qualify the holder to do plumbing. Instead, each contractor must designate a responsible licensed plumber, who must be a master plumber.
The catch is who that person is and how tied down they are:
- A managing employee in that role must be actively engaged in plumbing work for the contractor.
- One individual can be the responsible individual for only one contractor.
- If they leave, you must notify the state within 15 business days and replace them within 60 days, or the licence is voluntarily terminated.
Your whole company hangs on one employee. Treat that person as a partner, not a hire.
Which states handle it differently?
Other states use different structures, and one article's summary is not a legal answer. According to ServiceTitan's state guide (30 June 2026), Alabama requires companies to register with the board and maintain a designated Principal Master. California licenses the business through a C-36 Plumbing Contractor licence, which the guide says requires at least four years of journeyman experience, two exams and a $25,000 contractor bond. That guide does not say whether the California owner must personally hold the licence, so verify it with the Contractors State License Board.
| State | Structure (per the cited source) | Owner must be a plumber? |
|---|---|---|
| Minnesota | Contractor licence plus designated master plumber | Not by the statute's wording |
| Alabama | Company registers, keeps a Principal Master | Not stated |
| California | C-36 contractor licence, four years journeyman experience | Not stated |
Minnesota also requires a bond of at least $25,000 and public liability insurance of at least $50,000 per person and $100,000 per occurrence, plus $10,000 property damage cover. Those are minimums in the 2025 statute, and other states differ.
How much can a plumbing company owner make?
The numbers below are example estimates, not predictions or typical results. Only the technician wage is sourced (BLS); every other revenue and cost line is an assumption. Swap in your own local numbers.
Assumptions (example estimate):
- Average ticket: $450 per job. Each technician completes 40 jobs a month.
- Technician pay: the BLS median of $63,800 a year ($5,317 a month), plus 25% for payroll taxes and benefits, about $6,646 a month.
- Materials: 20% of revenue. Marketing and lead costs: 10% of revenue.
- Vehicle, fuel and insurance: $2,000 per technician per month.
- Owner does not turn wrenches and takes no salary; the figure is profit before owner pay and income tax.
| Monthly line | Small (2 techs) | Medium (6 techs) | Large (15 techs) |
|---|---|---|---|
| Revenue | $36,000 | $108,000 | $270,000 |
| Technician wages | $13,292 | $39,876 | $99,690 |
| Materials | $7,200 | $21,600 | $54,000 |
| Vehicles and insurance | $4,000 | $12,000 | $30,000 |
| Marketing and leads | $3,600 | $10,800 | $27,000 |
| Office staff, software, management | $1,500 | $11,500 | $35,000 |
| Monthly profit | $6,408 | $12,224 | $24,310 |
| Margin | 17.8% | 11.3% | 9.0% |
| Annual profit | $76,896 | $146,688 | $291,720 |
Three things the table shows. First, the small version only works if you do the office work yourself, and it relies on a full schedule. If each technician completes 30 jobs a month instead of 40, revenue falls to $27,000 and the small version's profit drops to about $100 a month before owner pay. Second, margin falls as you add overhead, so more trucks does not mean proportionally more profit. Third, none of this includes the months it takes to fill a schedule, licensing costs, or a bad quarter.
The result is not "$100K a month". At these assumptions you need roughly the large version to approach $24,000 a month, and that requires 15 technicians who are hard to find and keep.
Which companies are already doing this?
Three funded companies are close to this space. None of them proves that an absentee-owned plumbing shop is a good business, and funded round sizes are not what you can raise.
Netic sells AI to home-service companies. It announced a $23 million Series B led by Founders Fund on 13 November 2025, with Greylock Partners, Hanabi Capital and Dylan Field also investing, according to its law firm Fenwick. The funds are for serving more home services, building customer tools and growing the team. Founded reports that Netic's AI handles calls, texts, web chats and marketplace leads, and schedules jobs into the customer's existing software. What you can copy: answer every inbound lead fast, including after hours.
Chapter One, a New York startup, announced a $4 million pre-seed in a 22 September 2025 press release. The company says it handles marketing, payments, scheduling and customer communication for plumbing, HVAC, painting and remodeling businesses, and that more than 100 businesses use it. The release names no investors, and these are the company's own claims. It describes a platform for independent operators, not a company that owns plumbing shops. What you can copy: outsource the back office so the licensed plumber stays on jobs.
Craftwork, a home painting company in North Carolina, reportedly raised a $7 million Series A in January 2025, with Slow Ventures and Y Combinator listed among the investors. Its website says offers same-day virtual estimates and lists 40 hours of guaranteed weekly pay for painters. It is painting, not plumbing, but shows the model: online quote, employed crews, tight scheduling. What you can copy: a quote form and published pricing ranges, before you hire anyone.
What did they do with millions that you can do with $5,000 to $50,000?
The funded companies spend on software teams, which you will not do. With $5,000 to $50,000 you can copy the customer-facing parts: a Google Business Profile, a call-answering setup, a simple online request form, and fast follow-up on every lead. You cannot copy a software build. Those startups are selling tools to plumbers, and some of them could be your vendors.
How much does it cost to start?
Treat these as example estimates to replace with quotes, not sourced figures. The biggest line items are vehicles, tools, insurance and the licence bond.
| Item | Low (example estimate) | Typical (example estimate) |
|---|---|---|
| Used van and tools for first technician | $15,000 | $40,000 |
| Licence fees, exam and bond premium | $1,000 | $3,000 |
| Liability and vehicle insurance, first quarter | $2,000 | $6,000 |
| Software, phone line, website | $1,000 | $3,000 |
| Working capital for payroll and materials | $10,000 | $25,000 |
| Total | $29,000 | $77,000 |
The payroll and working-capital line matters most. You pay technicians before customers pay you.
How do you start a plumbing company when you are not a plumber?
- Read your state's plumbing licensing law and call the board. Ask whether a non-plumber can hold the contractor licence.
- Find your master plumber first. Offer equity or a profit share, not just a salary.
- Form an LLC and get an EIN.
- Apply for the contractor licence, bond and insurance the state requires.
- Check city and county permit rules, which can add requirements.
- Set price ranges for your top five jobs, such as water heater swaps and drain clearing.
- Set up a Google Business Profile and a request form.
- Add a call-answering process, human or AI, so no call goes to voicemail.
- Hire a second technician only when the first has a full schedule.
- Track revenue per job, jobs per day and callbacks every week.
Which free tools and resources can you use?
| Tool | What for |
|---|---|
| State plumbing board website | Licence rules, exam dates, forms |
| BLS Occupational Outlook Handbook | Wage and licensing benchmarks |
| Google Business Profile | Local search visibility and reviews |
| Your state's secretary of state site | LLC formation |
Free tools stop working when call volume and scheduling outgrow a spreadsheet. At that point you need field-service software, and its pricing is quote-based or varies by vendor, so ask for current numbers.
How can you use AI in a plumbing company?
Start with the phone. Netic says its AI books jobs across calls, texts, web chat and third-party platforms directly into a customer's CRM or field-service system, and runs outbound campaigns for memberships and upsells. That is a vendor claim, not an independently confirmed result. Chapter One lists bookkeeping, cold calling, cold emailing and ad management among its AI-driven workflows, also by its own account.
The sensible small-shop uses are after-hours call answering, quote follow-ups and bookkeeping. Keep a human for emergency triage and anything involving a gas line or flooding.
How do you scale it, and what are the risks?
Scale by adding one technician at a time and watching jobs per day. Hire an office person before your third truck, because missed calls cost more than the wage.
The base rate is sobering. BLS data on construction establishments shows 47.5% of those opened in March 2002 were still open five years later, and 33.7% of those opened in March 2007. Closures include owners who sell or retire, but the trend is clear. Other risks: your master plumber quits, a callback wave eats your margin, or a licence violation threatens the company.
What's still unclear?
- Whether your state lets a non-plumber hold the contractor licence. Minnesota's wording does; others may not.
- The profit math rests on stated assumptions, not an industry benchmark.
- Whether AI call handling lifts booked revenue for a small shop. The vendor claims are not independently confirmed.
- Whether funded startups prove the model. Netic and Chapter One sell tools to plumbers, and neither shows an absentee owner earning a given income.
This is research, not legal, tax or financial advice.
Frequently asked questions
Can you own a plumbing company if you are not a plumber?
In some states, yes. Minnesota law lets a plumbing contractor license go to a business whose owner is not a plumber, as long as the contractor designates a responsible licensed plumber who must be a master plumber. Other states, such as Alabama, require a designated Principal Master. Rules vary, so check your state licensing board before you form the company.
How much does a plumber earn, and what does that mean for an owner?
The U.S. Bureau of Labor Statistics reports a May 2025 median of $63,800 a year for plumbers, pipefitters and steamfitters. Because wages are the largest cost in a plumbing company, an owner who hires technicians keeps what is left after wages, materials, vehicles, marketing and office costs. The example estimates in this article show how thin that can be.
How many new construction businesses survive five years?
BLS data for construction establishments shows five-year survival of 47.5% for those opened in March 2002 and 33.7% for those opened in March 2007, Closures include owners who sell or retire, so the figures overstate outright failure, but they show the risk is real.
What can AI do for a plumbing company?
AI products like Netic say they book jobs from calls, texts and web chat directly into a company's CRM or field-service software, and run outbound campaigns for memberships and upsells. These are company claims. For a small shop, the practical use is answering after-hours calls and following up on quotes.
Do I need a plumbing licence to hire plumbers?
Usually your company needs a contractor licence or registration, and the plumbers doing the work need their own journeyman or master licences where the state requires them. BLS says most states and some localities require plumbers to be licensed, and some require master plumber status to get a contractor's licence.
